The board, the points and the rules on one sheet
Download the Excel file and type in the week's counts. It works out each rep's points and rank, and who's on target. It opens in Google Sheets too. There's a Word copy for printing.

- Call: 1 point
- Meeting booked: 3 points
- Meeting held: 5 points

- Deal closed: 10 points
This week's board
| Rank | Rep | Calls | Meetings booked | Meetings held | Proposals sent | Deals closed | Points | Weekly target | Last week |
|---|---|---|---|---|---|---|---|---|---|
| [rank] | [name] | [count] | [count] | [count] | [count] | [count] | [points] | [points] | [points] |
On target this week
- [name]
Most improved on last week
- Rep: [name]. Points: [points]. Last week: [points]. Up by: [points].
The rules
- Every rep agrees a weekly target in points with you on [day].
- Log it the same day. Anything added after [cut-off day and time] counts next week.
- [Day]'s team meeting names the top three, the most improved and everyone on target.
- The points only change at the start of a month, and the team hears first.

What makes a sales leaderboard worth checking
If a board only ranks revenue, it tends to show the same people at the top each month. This one gives the rest of the team a reason to look.
| What's on it | What it gets you |
|---|---|
| Points for calls, meetings and proposals | A rep can move up during the week, before a deal lands |
| A weekly target per rep, set with you | A new rep can win their week from eighth place |
| An Up by column | Someone who improved gets named, whatever their rank |
| A fresh board each week | One slow start doesn't bury anyone for a month |
Who sees the board, and how to keep reps from feeling watched
A board names people. Your team will wonder what it's for, so say it before the first one goes up.
- Tell them what's scored and why, and let them see the points before you start.
- Read out the top three, the most improved and everyone on target. Leave the bottom unread.
- Use the sheet to start a coaching talk in private. Never raise a low score in the group.
- Remember that the sheet shows everyone's Weekly target to anyone who opens it. Hide that column before you share it if targets are private on your team.
How to make your own leaderboard in a sheet
If you'd rather build it than download it, four steps will do it.
- Make one row per rep and one column for each activity.
- Put the points for each activity in a row above the counts.
- Work out Points with SUMPRODUCT: each rep's counts times the points row.
- Work out Rank with COUNTIF: the number of reps who scored more, plus one.
Add Up by (this week minus last week) and On target (points at or above the target). The Excel file has these formulas ready.
A filled-in week: the top three, the most improved and five on target
This is a made-up team of eight, scored with the points in the template above.
| Rank | Rep | Calls | Meetings booked | Meetings held | Proposals sent | Deals closed | Points | Weekly target | Last week | Up by |
|---|---|---|---|---|---|---|---|---|---|---|
| 1 | Priya | 62 | 6 | 5 | 3 | 1 | 130 | 120 | 118 | +12 |
| 2 | Daniel | 48 | 4 | 4 | 4 | 2 | 120 | 110 | 131 | -11 |
| 3 | Mei Ling | 71 | 5 | 3 | 2 | 0 | 111 | 100 | 84 | +27 |
| 4 | Jun Hao | 40 | 3 | 5 | 3 | 1 | 99 | 90 | 95 | +4 |
| 5 | Aisha | 55 | 4 | 2 | 1 | 0 | 82 | 90 | 88 | -6 |
| 6 | Ravi | 30 | 2 | 3 | 2 | 1 | 71 | 60 | 46 | +25 |
| 7 | Siti | 35 | 2 | 1 | 1 | 0 | 51 | 70 | 60 | -9 |
| 8 | Grace, six weeks in | 22 | 1 | 1 | 0 | 0 | 30 | 40 | 18 | +12 |
The team meeting names Priya, Daniel and Mei Ling, then Mei Ling again as most improved, then the five on target. That includes Ravi from sixth place.
The points add up. Priya's row is 62 + (6 x 3) + (5 x 5) + (3 x 5) + (1 x 10) = 130, and every other row works the same way.
What to change when the same rep keeps winning
Keep the sheet and change what wins.
| Run it as | How |
|---|---|
| Most improved week | Rank on Up by, not points |
| Target week | Split the prize between everyone who hits their target |
| Pairs | Add a senior rep's and a newer rep's points together |
| Closing week | Make a deal worth 25 points instead of 10 in the month's last week, so open deals get chased |
How the board fills in when reps log
The sheet works until someone has to type everyone's numbers in. It's the tab somebody has to remember to fill.
In Palby Sales Tracker, each rep logs a call, meeting or close in one tap and the board moves within seconds. Rename the nine starting tiles and change their points to match this sheet. Here's who sees what.
| What | Who sees it |
|---|---|
| Points and rank on the board | Everyone on your team, so nobody has to ask where they stand |
| A rep's weekly target | That rep and their manager |
| Every edit to an entry, for 14 days | Managers |
| The weekly post, off until an admin turns it on | Your Telegram or WhatsApp group: everyone ranked, the biggest risers and who logged nothing |
| A contest's board and post | The group sees the top places, and each rep sees their own, never the bottom |
| A rep's location | Nobody, because logging never asks for it |
The post does name who logged nothing, so tell your team before you turn it on. See how the leaderboard works.

Common questions
Download this one, or build one: a row per rep, a column per activity, a row of points, SUMPRODUCT for the points and COUNTIF for the rank.
The activities that lead to deals, such as calls, meetings booked and held, and proposals sent, plus the deals themselves.
Some will at first, so say what's scored and why before the first board. Then read out who did well and keep the rest for a private talk.
Give each rep a weekly target and name everyone who hits it. Rank on most improved now and then, and reset the board each week.
Daily, by the reps or by you, with one weekly cut-off. People stop checking a board that's a week out of date.
Start with the file's numbers: a call 1, a meeting booked 3, a meeting held or a proposal 5, and a deal 10. Change them at the start of a month, and tell the team first.
Yes. Upload the Excel file to Google Drive and open it with Google Sheets. The points, the ranks and the most improved line all work there.
