What this sales tracker counts
It counts the work that comes before a sale. Deal values and stages need a different sheet. Agree what each row means first, or two reps' numbers won't compare.
| Row | Counts when |
|---|---|
| Calls | You dialled, whether or not they picked up |
| Conversations | You spoke to the person you called |
| Meetings booked | It's in both calendars |
| Meetings held | It happened |
| Proposals sent | They have a price in writing |
| Deals closed | It's signed or paid |
| Follow-ups sent | You chased an open conversation, by call or message |
| Referrals asked for | You asked, whatever they said |
Rename the rows to match how your team sells. Delete a row nobody acts on.
How to fill it in
- Put each day's count in before logging off, from the call list and the calendar. A count from memory is a guess.
- Count a conversation only when you spoke to the person you called.
- Set next week's targets from the last four weeks.
The halfway check
Three days in, each row should be at about three fifths of its target. Sixty calls for the week means about 36 by day 3. The Halfway check asks for the row furthest behind and what will close it, and two days are still left to do it.
If calls are on target and meetings aren't, read the rates. Lots of calls per conversation points at the list or the hours. Lots of conversations per meeting points at what's being said.
How to set the targets
Work back from one deal with your own rates. This table uses the made-up rates from the example below.
| Step | Sum | Target |
|---|---|---|
| Deals closed | Your target for the week | 1 |
| Proposals sent | 1 deal x 2 proposals per deal | 2 |
| Meetings held | 2 proposals x 2 meetings per proposal | 4 |
| Meetings booked | Add one for a no-show | 5 |
| Conversations | 5 meetings x 3.8 conversations per meeting | 19 |
| Calls | 19 conversations x 3.3 calls per conversation | 63 |
A filled-in week: behind at the halfway check, on target at the end

After day 3 she had 33 calls of 60 and 1 referral ask of 5. Referrals were furthest behind, so she asked every customer she met. Days 4 and 5 added 29 calls and 4 asks.
Her rates came out at 3.3 calls per conversation, 3.8 conversations per meeting booked, 2 meetings per proposal and 2 proposals per deal.
How to change it for your team
| If you're tracking | Change this |
|---|---|
| A whole team | Keep one tracker per rep, then add the Total columns into one sheet, or use the sales leaderboard template. |
| Field sales | Swap calls for visits, and add a row for new doors knocked. |
| A whole month | Keep four weekly trackers and add up the Total columns, so each week keeps its own halfway check. |
| Your own business | Add a row for quotes sent and one for invoices chased. |
| Inbound enquiries | Add a row for enquiries answered, and one for how many got an answer within the hour. |
Getting your team to keep it up
- Start with four or five rows. A rep will fill in a short grid.
- Read it with them at a 1:1, so the count leads to a conversation.
- Show them their own rates. It's the part of the sheet that helps the rep first.
- Ask about the row that's behind, and never about who's lowest.
Tracking the week without the tab
The sheet works. It's also the tab somebody has to remember to fill, so it tends to be a few days behind when you need it.
In Palby Sales Tracker, each call, meeting and close is one tap on the rep's phone, or /log in a private Telegram chat, and the board moves within seconds. You can rename the nine starting tiles to these rows and switch off what you don't use. The board runs this week, last week, this month, this year or any dates, with each tile's count. A rep's weekly points goal stays between them and you. Deal values stay on your own sheet, since it tracks activity. See activity tracking.

Common questions
It's a grid of the work that leads to sales, from calls and conversations to meetings, proposals and deals, counted each day against a target for the week.
A row for each activity that comes before a sale in your business, a target for the week, a column for each working day, and a total. Add follow-ups and referral asks if they bring in work.
No. It counts deals closed, and leaves out what they're worth. If you need values and stages, keep those on a separate deals sheet.
The tracker is the daily count. The report is what a rep sends you each week, with the numbers and what's behind them. Our [sales report template](/sales-tracker/templates/weekly-sales-report) is the report.
Work back from your deal target with your own rates, through proposals and meetings to calls. The table above shows the sum.
Count daily and judge weekly. A single day is noisy, and a week leaves time to catch up.
Download the Excel file, which adds up each row and works out the difference to target and the four rates. It opens in Google Sheets once you upload it to Google Drive.
Yes, with one copy per rep. For a board that ranks the team, use the [sales leaderboard template](/sales-tracker/templates/sales-leaderboard).
