One on one meeting agenda: how to structure a 1:1 in the minutes you have
Pick how long you have and what to cover. You'll get a timed agenda to copy or print.
The rep's numbers
6 topics in 30 minutes
Weekly 1:1: [rep] and [manager]
Date: ______ Week: ______ 30 minutes
Before we meet (the rep fills this in, about 5 minutes)
This week against target
Calls: __ of __
Meetings: __ of __
Proposals sent: __ of __
Deals closed: __ of __
Last week's promise: ____________ Done / Partly / Not done
One win this week: ____________
The deal that's stuck, and what's stopping it: ____________
What I need from you: ____________
In the meeting (30 minutes)
1. Last week's promise (3 min). Did it happen? If not, what got in the way?
2. The numbers (5 min). Which number is short? Is it early in the week's work (calls, meetings) or late (proposals, deals)? What does the rest of the month need?
3. The stuck deal (10 min). What's the next step, who says yes, and by when? What would you do if it were your only deal?
4. One skill (7 min). Replay one call or meeting from this week. What's one thing to try on the next one?
5. Anything else (3 min). What's getting in the way that isn't a deal? How are you doing?
6. Next week's promise (2 min). One thing, with a number and a day. The rep writes it, in their own words.
After (the manager, about 2 minutes)
Send the rep the notes and the promise the same day.
Put next week's 1:1 in both calendars.
Write down anything you promised them, and do it before the next one.
Your minutes, your topics, your rep's numbers
It takes about a minute. The agenda changes as you pick.
- 01Put in the rep's name and yours, how long you have and how often you meet.
- 02Pick what to cover. The minutes are shared out over the topics you keep.
- 03Copy it or print it, and send it to the rep before you meet.
How the minutes are shared
Each topic has a weight, and the minutes always add up to the length you picked.
In 30 minutes, the six default topics get 3, 5, 10, 7, 3 and 2 minutes.
The stuck deal gets the most time, because that's where a manager changes the week.
In 15 minutes, drop the skill and it still adds up: 2, 3, 7, 2 and 1.
Add the pipeline or how they're doing, and every other topic gives up a little.
What the rep fills in first
The top half of the agenda is the rep's, about 5 minutes before you meet.
- This week against target, on the numbers you picked
- Last week's promise, and whether it happened
- One win, the stuck deal and what they need from you
Topics you can add
Six topics are on to start. Three more are one tap away.
- 01The pipeline for the month
- 02Where they want to go
- 03How they're doing
- 04The next promise, in their own words
What Palby Sales Tracker adds
Palby Sales Tracker, which we make, fills in the numbers half of a 1:1.
- A 1:1 numbers card for each person
- A coaching sheet with your own columns, and a read-only copy for the rep
- A radar of each person against the team median
- An AI chat that preps a 1:1 from the team's numbers
Questions
Last week's promise, the numbers, the stuck deal, one skill, anything else, and next week's promise. That's the default here. Add the pipeline, their goals or how they're doing if you need them.
Start with 30 minutes every week. Pick 15 if you only need the numbers, and 45 or 60 if you meet every two weeks.
The rep fills in the top half before you meet. You run the meeting and send the notes the same day.
The 1 on 1 template is the same agenda as a fixed Word file. This one changes with your minutes, your topics and your rep's numbers.
No. It's a fixed set of topics and questions, and the sums share out the minutes.
Yes, the tool is free. There's no account, and it runs in your browser, so the names stay on this page. Copy link keeps them in the link.
